To build a dashboard from a spreadsheet, the order is this: first write the four or five questions you want answered at a glance, then clean the data (one row per fact, one column per field), pick a tool —pivot tables in Excel or Google Sheets are enough to start, Looker Studio if you want it to refresh itself— and put the big figures at the top with two or three charts below. If the data is tidy, it's an afternoon's work. The hard part isn't drawing the chart: it's being clear about which question it answers.
A dashboard isn't a sheet full of colours or a pie chart stuck in a corner. It's a panel that answers, without you having to go looking, the questions that actually move your business: how am I doing this month, which product sells, which client is going cold. If it doesn't answer a question, it isn't a dashboard: it's decoration.
What do you need before you start?
Before opening any tool you need two things: the questions and clean data. In that order.
The questions first, because a dashboard without questions turns into a dumping ground of columns. Sit down for five minutes and write down what you'd want to know at a glance every Monday morning. Not twenty things: four or five. "How much have I billed this month versus last." "Which five products give me the most margin." "How many orders do I have left to ship." Those questions are the dashboard. Everything else is padding.
Clean data second, because no chart fixes a messed-up spreadsheet. You need a table with one row per fact (a sale, an order, an invoice), one column per field (date, client, product, amount), clear headers in the first row, and no merged cells or totals shoved in the middle. If half your dates read 15/06/2026 and the other half 15-Jun, that has to be fixed first. It's boring, but it's 80% of the work.
How do you do it, step by step?
With the questions written and the data tidy, building is quick. Five steps.
- Write the questions before touching the data. The four or five we talked about. Keep them in front of you while you build: every element of the dashboard has to answer one. If you add a chart that answers none, remove it.
- Clean and tidy the spreadsheet. One row per fact, one column per field, headers in the first row, dates and numbers in a single format, no total rows in the middle and no merged cells. Turn the range into a table (Insert → Table in Excel) so the formulas follow it as it grows.
- Choose the tool for your case. For simple work, the pivot tables and charts in Excel or Google Sheets. If you want a panel that updates itself and shares by link, Looker Studio (free, from Google). If the CSV is large or you'll repeat the process every month, a dedicated tool that turns the file into a dashboard without wrestling with formulas.
- Build the numbers first, then the charts. At the top, three or four big figures: the KPIs that answer your questions (monthly revenue, number of orders, average ticket). Below, two or three charts that explain those figures: the trend by month, the split by product, the top clients. And stop there. A dashboard with fifteen charts doesn't get read; it gets ignored.
- Let it refresh without manual work. Connect the dashboard straight to the source spreadsheet or CSV so it refreshes when the data changes. A panel you have to rebuild by hand every Monday lasts three weeks: by the fourth Monday no one updates it and it dies.
Which tool should I choose?
It depends on where the data lives and whether you'll repeat it. This table sums up what I usually recommend by case:

You don't need to pay anything to start. Almost every small business I've seen gets going fine with Google Sheets and Looker Studio, and only jumps to something dedicated when volume or repetition start to hurt.
How much does it cost and how long does it take?
In money, for a simple dashboard built by you, nothing: the tools I've named have free versions that are more than enough to start. If you hire someone to build it, the cost is in their hours, not in licences.
In time, with clean data, an afternoon. The catch is in "with clean data". The first time it almost never is: you have to unify date formats, split columns that came glued together, remove duplicates. That cleanup, in a spreadsheet that's grown by hand for years, can be two or three days. Not because it's hard, but because it's fiddly. I mention this because it's where people underestimate the work and then get frustrated: the pretty dashboard is two hours; sorting out the mess behind it is the other two days.
When is it NOT worth it?
A dashboard isn't always the answer. Don't build one if:
- The question is answered by looking at one cell. If opening the spreadsheet and reading a number already tells you what you need, a dashboard is decorating something already solved.
- The data changes once a year. For something you review in January and never touch again, a "live" panel is overkill. A well-made sheet is enough.
- No one is going to look at it. The most common dashboard is the one built with enthusiasm, shown in one meeting, and never opened again. If there isn't a person who'll use it to decide something, it's wasted work.
I say this because building a dashboard is quite satisfying and it's easy to get carried away. But a panel nobody uses is worse than not having one: it gives a feeling of control without giving control.
What mistakes do people usually make?
Almost every failed dashboard that reaches me makes the same three mistakes.
The first, cramming everything in. Because more charts fit, more get added. A good dashboard has fewer things than you'd think: four numbers and three well-chosen charts beat a board of fifteen panels no one looks at.
The second, starting from the chart, not the question. A pie chart gets picked because it looks nice, without answering anything. It's the other way round: the question leads, and the chart is just the clearest way to answer it. Sometimes the best answer is a big number, not a drawing.
The third, needing to update it by hand. If every Monday means copying and pasting new data in, the dashboard's days are numbered. Have it drink straight from the source, or it won't last the month.
